Your ERP says the order ships tomorrow. Your shop floor says it ships next week. Neither is lying.
This gap between what your front office sees and what actually happens on the plant floor is not a wiring problem or a data pipeline that needs fixing. It is structural. You do not have to replace the line
The instinct, when you realize your 20-year-old machines and your new ERP are not talking, is to rip out the machines. Do not. The machines work. The problem is not the machines.

A realistic first step for a 50–150 person shop
Do not treat this as a single ERP project. Treat it as a workflow bridge.
Map every asset that touches your business system, every machine with a network port, every control system, every sensor, every workstation. Draw a line between IT (your office network, email, cloud apps) and OT (your machines, controls, production systems). Pick one workflow, usually order-to-ship or inventory, and bridge it end-to-end before expanding. Make sure the data flows both ways: the ERP sees what the floor actually did, and the floor sees what the ERP planned. Once that workflow is solid, add the next one.
This is not a rip-and-replace. It is a deliberate sequence.
